The problem
Build a satisfying one-handed hack-and-slash RPG while a small studio was simultaneously growing its team, content capacity, commercial systems, and release discipline.
Decisions I owned

Defined and iterated the core loop, combat readability, progression structure, economy, and player-facing monetization.

Set design priorities and translated them into work that engineering, art, content, and external contributors could execute.

Created reusable game-design tools and frameworks when repeated configuration was slowing iteration.
How it moved

Led a cross-functional project team as company headcount grew from five to twelve; participated in candidate interviews and hiring decisions.

Coordinated international freelancers, art production, and Japanese voice-over contributors.

Supported Meta campaigns with monthly spend up to approximately HKD 200K, analysing project revenue and ROAS/ROI to inform scaling, pause and allocation recommendations for company leadership.

Combined performance inputs into AI-assisted weekly reports and automated game-build configuration.
Outcome

Reached more than 1.5 million downloads across releases and platforms.

Tiny Fantasy reached eight-figure revenue in HKD.

Constraints
This case covers only the work I contributed during Tiny Fantasy’s active development after joining Minidragon in August 2020. Commercial analysis informed recommendations to company leadership; project-wide outcomes are presented separately from the decisions I directly owned. I subsequently continued as Game Director on other projects.

The case covers practical decisions from core-loop and systems design through cross-functional collaboration, showing how game direction was carried into delivery under commercial and production constraints.
